How to Fix In-House Podcast Workflow Bottlenecks

By Adam Spencer

The common bottlenecks that stall an in-house podcast — editing, scheduling, review, promotion — and how to fix each without slipping the schedule.

Short answer: Most in-house podcasts stall at four predictable points — editing, scheduling, review and promotion. Fix them by assigning single owners, batching, and setting a hard publish cadence the schedule bends to.

Bottleneck 1: Editing backlog

Symptom: episodes pile up unedited. Fix: a single editor with protected time, a template, and a per-episode checklist. If editing keeps slipping, it's a capacity problem — add a contractor or outsource the edit.

Bottleneck 2: Scheduling and guest coordination

Symptom: gaps between episodes while you chase guests. Fix: keep a rolling pipeline confirmed two episodes ahead, and batch-record so one no-show doesn't break the schedule.

Bottleneck 3: Review and approvals

Symptom: episodes sit waiting on a busy approver. Fix: define what actually needs sign-off (usually little), set a 48-hour review window, and default to publish if no changes come back.

Bottleneck 4: Promotion falls off

Symptom: episodes publish but nothing gets promoted. Fix: generate clips, audiograms and show notes as part of the edit, not as a separate task, so distribution ships with the episode.

The underlying fix

Every bottleneck is an ownership gap. Name an owner for each stage and hold a fixed publish cadence. When that's not possible internally, a managed partner removes the bottleneck entirely.

Frequently asked questions

Why does our in-house podcast keep slipping?
Usually an editing or scheduling bottleneck with no single owner. Assign owners, batch-record, and hold a fixed cadence.

When should we outsource podcast production?
When the schedule keeps slipping despite fixes, or when the founder's time is the bottleneck.
